    Understand the actual problem

    We sit with the people who will use the thing. Most product failures are comprehension failures, and they happen before a line of code is written.

  2. 02

    Build the smallest honest version

    A narrow slice that works end to end beats a broad slice that works in a demo. We put it in front of real users early and let it be judged.

  3. 03

    Measure, then change one thing

    Every prompt, model and ranking change runs against a fixed evaluation set. If a change improves the average but breaks a case that matters, it isn't shipped.

  4. 04

    Keep the plumbing boring

    Predictable hosting, managed data, real observability, small reversible releases. The interesting risk belongs in the product, not the infrastructure.
